Worth a group conversation:

Roughly 75% of small businesses now report using AI tools. So adoption isn't the differentiator anymore.

From what I see across the owners I work with, the split is simple. One group changed how the work gets done. The other group bought a subscription and kept working the same way.

What seems to work:
1 Pick one repeatable, high-frequency process
2 Rewrite the steps before touching any tool
3 Apply AI to the rewritten version
4 Measure hours returned after 30 days
5 Cancel whatever didn't earn its place

I'd like to hear real examples.

Has anyone here genuinely gotten hours back, and which process was it?

I'm more interested in the process than the tool.

I’ve worked with countless companies who are the primary decision maker for everything in their business. Not because they didn’t have good people, but because they never learned to delegate effectively or hand over responsibility and allow those leaders to grow.

The test I use now is simple: What breaks if the owner disappears for 30 days?
If sales stop, you're the dependency.
If delivery slips, it's a systems gap.
If decisions pile up, it's a leadership depth issue.
If nothing breaks, you own an asset instead of a very demanding job.

Something I'd like this group's take on:

Have you ever promoted your best doer into management and watched it go sideways?

I've done it more than once. Top performer gets the leadership role, their old output disappears, the team underperforms, and the person who used to love the job starts dreading it. Nothing was wrong with them. The handoff was wrong.

What I've seen work:

1 Write the new job down in outcomes, not tasks, before the promotion
2 Name the three results they now own
3 Pick one coaching skill for them to practice for 30 days
4 Meet weekly about people, not projects
5 Give the first honest feedback in week two, not month twelve

Curious what others have tried.
